Before Competition: The Gramophone Monopoly

In 1902-1903, the Gramophone & Typewriter Company (later HMV) operated in India with virtually no competition. They had established distribution networks, they controlled pressing facilities in Hanover, and they had secured exclusive contracts with the most famous singers. Most importantly, they had established a price floor — 3 rupees for a standard 10-inch record, with some premium recordings fetching 4 rupees or more.

With a monopoly, Gramophone could dictate terms. Artists had limited leverage. When Gauhar Jaan recorded for Gramophone in 1902-1903, the company paid one-time session fees (roughly Rs. 50-100 per session), with no royalties or ongoing payment for sales. The company retained all rights to the recordings. Gramophone was essentially buying the rights to an artist's voice — paying once, profiting indefinitely.

This wasn't necessarily exploitative by the standards of the time. These fees were substantial (comparable to a middle-class monthly salary), and recording gave artists unprecedented reach. But it was extraordinarily profitable for Gramophone. The company could press thousands of copies of each recording, selling at Rs. 3 each, with minimal production costs. A recording that cost Rs. 200 to make could generate Rs. 50,000 in revenue if 20,000 copies sold.

For the artist, however, compensation ended after the first session payment. Every record sold, every rupee of profit — none of it benefited the performer whose voice generated the sales. This asymmetry in benefit was invisible when there was no alternative, but the moment another label arrived offering better terms, it became impossible to ignore.

The Moment of Disruption

Beka Records' arrival in India in 1905 changed everything. Suddenly, artists had options. Beka, eager to establish itself in a new market, began bidding aggressively for talent. They offered higher session fees. They offered multi-record contracts with guaranteed payments. Most significantly, they began offering royalty arrangements — promising artists a percentage of record sales rather than just a one-time fee.

For artists, this was revolutionary. Suddenly, success had direct financial implications. A record that sold 10,000 copies would earn an artist more money than a record that sold 1,000 copies — aligning the artist's interests with the label's commercial success. The artist had become, in economic terms, a stakeholder in the label's profitability.

Gauhar Jaan was the first major artist to leverage this competition. By 1905, she was in a unique position: she had established credibility with Gramophone (150+ recordings), but was still young enough and vital enough as a performer that she remained commercially valuable. When Beka entered the market and began offering her generous terms, she had leverage. Historical accounts suggest she negotiated a contract with Beka that included higher per-recording fees and a percentage of sales — making her one of the earliest recording artists to move from session-based compensation to profit-sharing.

More broadly, competition forced Gramophone to improve its own terms. By late 1905, Gramophone was offering better fees and beginning to explore royalty arrangements themselves. The recording industry, newly competitive, had suddenly become more generous to artists.

The Birth of Artist Agents and Negotiation

As competition intensified, a new professional class emerged: artist agents and contract negotiators. These were typically educated Indians who understood both the music world and the business world. They positioned themselves between artists and record labels, handling negotiations, protecting artists' interests, and taking a commission (typically 10-20% of fees) in exchange.

Gauhar Jaan, despite her fame, likely worked with such agents during the competitive period of 1905 onwards. Zohra Bai certainly did. These intermediaries served a crucial function: they ensured that artists weren't shortchanged through linguistic confusion (many contracts were in English and legalese), and they helped artists understand their market value. When Gramophone offered Rs. 100 per session, an agent could tell the artist: 'Beka is offering Rs. 150, and offering royalties besides. You should insist on matching that.'

The emergence of artist agents represents a professionalization of the music industry. Recording was no longer something artists did casually while continuing live performance careers. It was becoming a primary income stream, with contracts, legal terms, and professional representation. The agent system, imported from the Western entertainment industry, signaled that Indian music had become a substantial commercial sector worthy of professional business practices.

Market Segmentation and the Proliferation of Recordings

Competition also changed what got recorded. Under Gramophone's monopoly, recording decisions were centralized and conservative. The company would record proven sellers — established stars with already-large fan bases — and focus on commercial genres. The commercial logic was simple: minimize risk by recording artists with demonstrated market appeal.

Beka's arrival disrupted this. Unable to immediately sign all of Gramophone's established stars, Beka began recording secondary-tier artists. Janki Bai, talented but less famous than Gauhar Jaan, found recording opportunities with Beka at a time when Gramophone might have overlooked her. Peara Saheb, a superb male vocalist but not yet a superstar, was signed by Beka because Gramophone hadn't prioritized male singers.

Competition thus led to a proliferation of recording talent. Rather than 20-30 artists being recorded by a monopoly, soon there were 50-60 artists recorded across multiple labels. This benefited the music ecosystem. More talent could be documented. Regional variants and less commercial forms had label support. The market became more diverse because competition forced labels to pursue niche audiences and underserved segments.

This market segmentation had a secondary effect: it made the recording industry more resilient. A monopoly is vulnerable to changes in consumer taste or to business disruption. A competitive market with multiple labels offering different artists and styles is more stable. When Gramophone faced financial difficulties during World War I, the existence of competing labels meant that the Indian recording industry could continue, even if Gramophone's operations were interrupted. The diversity that competition had created ensured the industry's survival.

The Industrialization of Emotion

There's something paradoxical about the recording competition of 1905. On one hand, it benefited musicians enormously — higher pay, better working conditions, wider opportunities. On the other hand, it transformed music into a pure commodity. The music industry, competitive and commercial, began to think of songs as products to be manufactured, marketed, and sold rather than as cultural artifacts or spiritual expressions.

This commercialization had subtle but profound effects on how music was created. Record labels, driven by sales figures, began to ask: which raags sell? Which artists have the largest fan bases? Which genres generate the most profit? These commercial considerations had always existed in Indian music — the royal court patron system, after all, involved commercial negotiation — but never on this scale, and never with this kind of market transparency.

Yet this commercialization also had preservationist benefits. Because recording was profitable, artists had incentives to systematize and codify their knowledge. Because competition meant that every recording had to be excellent to justify its purchase price, artists had incentives to perfect their craft. The recordings that resulted from this commercial pressure are often superior, technically and artistically, to performances that might have been preserved through other means. The commodification of music, paradoxically, may have saved Indian classical music from the attenuation and loss that comes from purely oral transmission during a period of rapid social change.
